Loss Leader Profit Recovery Calculator

Enter the loss per leader unit, units sold and attach margin to see the attach sales needed.

How it is calculated

The tool finds the break-even point for a loss-leader promotion. Total loss is loss per unit × leader units sold. Attach units needed is total loss / margin per attach unit, rounded up to the next whole unit, because you cannot sell part of one. Loss per unit is the amount you lose on each leader (cost minus selling price), and the margin is the profit you make on each attach item sold with it; the margin must be above zero. If the loss is negative, meaning the leader actually makes money, the units needed show as 0 and the total loss is displayed as a negative amount. The result assumes every attach sale is incremental and ignores fixed costs, discounts on the attach item and returns.

Worked example

You sell 750 leader units, losing $1.80 on each, and every attach item earns a margin of $4.25. Total loss: 1.80 × 750 = $1,350.00. Attach units needed: 1,350 / 4.25 = 317.65, which rounds up to 318. At 318 attach sales the margin earned is 318 × 4.25 = $1,351.50, just covering the loss; every attach sale beyond that is profit from the promotion.

Common mistakes

  • Entering the leader's selling price as the loss. The loss per unit is cost minus price (what you actually lose on each unit), not the price itself.
  • Entering the attach item's price or revenue as the margin. The margin must be profit per unit after its cost; revenue overstates what each sale recovers.
  • Counting attach items that customers would have bought anyway. The result assumes every attach sale is extra because of the promotion.
  • Reading the result as a conversion rate. It is a count of units, so compare it with the number of leaders sold (here 318 attach units for 750 leaders) to judge if it is achievable.
  • Forgetting that attach sales rarely match one for one. A customer might buy two attach items, or none, so the count does not say how many shoppers you need.

About this calculator

A loss leader is a product priced below cost to pull customers into a store or checkout flow — think a supermarket selling milk near cost to get shoppers who then fill their cart with higher-margin groceries. This calculator works out how many units of an “attach” product (the higher-margin item bought alongside the loss leader) you need to sell to recover the loss taken on each leader unit.

The formula divides the total loss by the profit margin per attach unit: attach units needed = (loss per leader unit × units sold) ÷ attach margin. Sell 500 loss leaders at a $2 loss each, with a $5 margin on the attach item, and you need 200 attach sales just to break even — everything past that is genuine profit.

Retail and e-commerce merchandisers use this to judge whether a promotional pricing strategy is actually paying for itself through basket-size and cross-sell lift, rather than just moving inventory at a loss.

Dividing the units needed by the leaders sold gives the attach rate the promotion has to reach just to break even. With the defaults it is 125 of 500, 25%; at a margin of 7 instead of 12 it climbs to 215, about 43%. If your real attach rate comes in below that figure, the promotion loses money.
